Your Q4 Planning Checklist: 6 Things to Lock In Before October
September has a way of disappearing before you've made a single Q4 decision. Then October hits, and the final quarter turns into a scramble instead of a plan. A little structure now is the difference between a Q4 that builds on the year and one that just tries to survive it.
1. Review Your Year-to-Date Numbers Honestly
Before planning anything, look at where the business actually stands against the goals you set in January — not where you assumed it stood. Q4 planning built on an outdated picture of the business solves last quarter's problems, not this one's.
2. Set 1-3 Priorities for the Final Quarter
Q4 is short and it's easy to overload it. Pick the handful of priorities that will actually move the year's outcome, and treat everything else as optional. A focused Q4 outperforms a crowded one almost every time.
3. Lock In Your Q4 Marketing Calendar
Whatever promotions, campaigns, or content pushes you're planning for the end of the year, get them on a calendar now. Marketing decided in the moment is rushed marketing, and rushed marketing rarely converts as well as planned marketing.
4. Plan Staffing and Coverage Before It's Urgent
If Q4 is a busier season for your business, staffing gaps show up fast once demand picks up. Decide now who's covering what, where you might need extra help, and what happens if someone's out during your busiest weeks.
5. Talk to Your Accountant Before December, Not During It
Year-end tax moves, equipment purchases, and bonus decisions all work better with a few months of runway. A September conversation with your accountant gives you options that a December scramble simply doesn't.
6. Decide What You're NOT Doing This Quarter
The most useful Q4 plans are as clear about what's off the table as what's on it. Naming what you're deliberately skipping protects the priorities you actually chose.
Quick Self-Check
Have I reviewed my actual year-to-date numbers, not just my assumptions?
Do I have 1-3 clear priorities for Q4, not a dozen competing ones?
Is my Q4 marketing calendar built, or still "in my head"?
Have I talked to my accountant about year-end moves yet?
The Business Doctor's Prescription
Q4 rewards businesses that planned in September and punishes the ones that waited until November. The plan doesn't need to be elaborate — it needs to exist, and it needs to be specific enough that you can actually follow it when things get busy.
If you want a second set of eyes on your Q4 plan, let's build it together.
